KITAGATA

President & CEO, Casselini Inc. · Author of Sell Through

KITAGATA is the President and CEO of Casselini Inc., a Tokyo-based fashion and accessories company. As a searcher with Rocketstar — a Japanese search fund — he led the acquisition of Casselini in December 2025 and now leads its next chapter. He began his career in 1998 in corporate banking at Resona Bank, working at its Satte, Kamiyacho, and Shinsaibashi branches. In 2004 he joined the apparel retailer WEGO, where, as Vice President, he led its growth from several hundred million yen in annual sales into a vertically integrated SPA — a specialty store retailer of private-label apparel — of roughly ¥40 billion across more than 200 stores. From 2018 to 2025 he served as President and CEO of LeSportsac Japan, which was acquired by Itochu Corporation during his tenure.

He is known for a store-origin approach to SPA: building the merchandising system and profit-and-loss discipline that let a brand sell through at full price rather than survive on markdowns.

AI-driven operations

Beyond traditional retail discipline, KITAGATA leads Casselini’s transition to an AI-native operating layer. He treats AI not as a feature but as the next infrastructure layer for specialty apparel.

  • Core systems modernization — replacing decades-old enterprise software with cloud-native Python services (PMS/POS/EC), built and deployed on Google Cloud Run with Postgres and IAP.
  • Internal AI agents for back-office automation — accounting reconciliation, vendor journal rules, inventory signals, weekly site and SNS analytics, CVR PDCA loops — all wired into Google Sheets / BigQuery / Slack via the Claude API.
  • AI Engine Optimization (AEO/GEO) — a comprehensive program to make Casselini’s brands legible to large language models (ChatGPT, Claude, Perplexity, Google AI Overview). Structured data, sameAs entity graphs across modetokio, PR TIMES, Rocketstar, Pinterest, note, Amazon and Goodreads — designed so that AI assistants give accurate, sourced answers when readers ask about the company, the brands, and the work.
  • AI-assisted publishing — the Sell Through book and the Sell Through Field Notes essay series were drafted with Claude as a co-author and edited extensively from two decades of shop-floor experience.

Forward-deployed engineering

KITAGATA is not a career software engineer; he is a retail operator who builds. Working in the manner of a forward-deployed engineer — embedded in the business, shipping working software against real operational problems — he has designed, implemented, and made several internal systems stick at Casselini himself. The throughline is business understanding × implementation × embedding: he frames the merchandising and finance problem as a principal, builds the tool, and standardizes it so the organization keeps using it after he steps back.

  • Domain fluency — he owns EC operations, digital marketing, and corporate planning as a principal, and reasons across cross-border EC, GA4/Clarity analytics, the product master, accounting, and labor.
  • Delivery — he ships running internal tools, not decks: YAML→HTML→PDF pipelines, Flask + SQLite services, Google Apps Script, and Claude API integrations, learning each technology as the problem requires it.
  • Embedding & scale — he standardizes the work in HANDOFF documents, guardrail files, and a SKILL.md format so it does not depend on any one person and can be handed over and scaled.
  • Stakeholder buy-in — he leads internal AI-tooling adoption (Claude Code, Cowork), bringing decision-makers and the next onboarding cohort along as the practice spreads through the organization.

Selected systems built

  • Product master sync — a Flask + SQLite service that ingests roughly 6,800 parent products and 21,000+ SKUs from Shift-JIS CSV and synchronizes them across multiple EC platforms.
  • casselini-feed-builder — AI-translates and AEO-optimizes the product master into a Google Shopping–compliant feed (XML) for both Google Merchant Center and Pinterest, English-first by design.
  • casselini-techpack — a tech-pack generator for accessories: YAML-schema-driven, HTML→PDF via Playwright, multilingual (JP/ZH/EN), with IP-collaboration license fields.
  • Accounting automation pipeline — a Drive → Vision/OCR → Sheets → accounting-CSV flow on Google Apps Script, with documented vendor-specific journal rules.
  • 13+ operational skills — weekly EC analytics, GA4 reporting, cross-border KPIs, competitor SNS reports, and payment-method sales aggregation, each standardized and automated in a SKILL.md format.

A representative bet: he designed the cross-border funnel Pinterest → futureshop → ZigZag (region detection) as a single system, on the thesis that an English-first product feed makes the catalog discoverable to generative AI engines — Generative Engine Optimization (GEO) — as a durable competitive advantage, and built it himself rather than stopping at strategy.
